A system does not get good because everything is switched on. The real question in the first weeks is what you take out and what you keep.
Five good tools still do not add up to a way of working. There is a half-minute test for whether your company runs on a system or on a pile of apps.
There is a test that settles in half a minute whether your company runs on a system or on a pile of separate tools.
Take a client who moved last year and change their address where you keep client records. Then count how many other places you have to make the same change so that the old address survives nowhere.
If the answer is none, this article is not for you. If it is three, then the next delivery note will carry whichever address you did not get to, and not because somebody was careless.
A system is something whose parts refer to each other. Change a fact in one place, and whatever follows from it changes in the other places by itself. Nobody has to be involved.
A collection of tools does not do this. Opening them one after another creates no connection between them, only a sequence. The corrected address does not travel anywhere, because there is nothing for it to travel along.
Seen this way, the question of five apps or fifteen is uninteresting. A company with three tools is exactly where a company with twelve is, if nothing crosses the gaps between the three. The count tells you nothing. The test does.
There are companies where the result of that test changes nothing.
If two of you run the business and you both know from memory where things are, your memory is a perfectly good storage system. There is nothing to connect, because nothing is handed over. If three orders pass through the company in a month, there is nothing to connect between those three either. Each one fits in a single head, from the first call to the final delivery.
Adopting a system because you use several programs is a bad reason. On its own the count is not an argument for anything, and the change costs what it costs.
The turning point is the handover. While one person carries a job from beginning to end, the connections hold together in their head. The moment two people share it, those connections have to be written down somewhere, and the only question left is whether that somewhere is one place or four.
If you counted three on the test, the reason is that the word "client" means four different things in those four places.
In the project tool, a client is a line of text in a project title. In the client records, it is a company with a tax number, two contacts and a site address. On the shared drive, it is a folder name somebody typed two years ago, which everyone has copied since. In the phone group, it is a nickname, because people write quickly there.
Four places, four different objects, one name. There is no shared identifier between them, only a person who knows they mean the same company. They know that the Miller project, Miller and Partners Ltd and the folder called miller_2024 are one client. The software is not connected. They connect it.
The same is true of a task, a deadline, a document. Each of them exists in several versions across several tools, and nothing sits between the versions.
When someone copies a detail into a second place so that the second place is also correct, they think they are doing admin. They are not. They are the connection between two systems, and the connection is load-bearing.
Nobody wrote that role down and nobody assigned it, which is exactly why it cannot be handed over. When that person takes a week off, no single task stops. The two places quietly drift apart instead, and by the end of the second week nobody can say which list is the current one.
There is a half-minute test for this one too. Ask two colleagues where the real client list lives. If you get two answers, that is not sloppiness. There really are two lists, and both of them are nearly right.
Fragmented work is not bad because it is unpleasant to work in. It is bad because some questions cannot be asked at all.
Which clients take more time than they return. Which kind of job slips regularly. Who is carrying the most unfinished work right now. There is no answer to these, and not because data is missing. All of it exists, in two places, under two names, with nothing that lets a machine treat them as the same thing.
What comes of that is not a wrong figure in a report. What comes of it is that decisions get made on instinct, and afterwards nobody can reconstruct what they were based on.
Part of this is measurable in money, from the subscriptions to the double entry to the price of changing course, and that has its own article. Part of it is measurable in daily attention, and that has one too. If some of those programs were put together in-house years ago, that is a third story.

None of which is an argument against specialized software. What the test measures is not how much any one tool can do. It measures how many places have to hold the same fact.
